This Launch Plan covers everything you need to know about going from mapped process to live automation. It is written for you, the business owner or marketing lead, not for a technical audience. FullSpec handles the entire build, connection, and testing process. Your role is to provide tool access, confirm one configuration decision, and review the results during the parallel-run period before the automation takes over fully.
01What you're launching
Right now your marketing manager spends roughly six hours every week logging into Google Ads and Meta Ads Manager separately, copying spend and performance data into a shared spreadsheet, checking figures against budget thresholds by eye, manually updating HubSpot with lead attribution, and rebuilding the weekly performance report from scratch. There are no real-time alerts, so a campaign can overspend or underperform for days before anyone notices. This automation replaces all of that daily data work with two connected agents that pull, analyse, log, and report on your paid campaigns automatically each morning, sending a Slack alert only when a genuine decision is needed.

02How the build works
FullSpec manages the entire build from start to finish across four stages: Connect, Build, Test, and Launch. You do not need technical knowledge at any stage. The process is structured so that your input is front-loaded into the Connect stage, freeing you from involvement during the heavier build work. Each stage has a clear split between what FullSpec handles and what your team needs to do, and both are kept as light as possible on your side.
Complexity level: Moderate. Estimated delivery window: 4 business weeks from the close of Connect. The delivery clock starts at the close of Connect, not payment. Delays in providing API credentials or confirming threshold settings will extend the timeline proportionally.
1Connect
Estimated time: Days 1 to 3
FullSpec
Sends a credential request list covering Google Ads, Meta Ads Manager, Google Sheets, Slack, HubSpot, and Looker Studio. Reviews your existing Google Sheets master log structure and Looker Studio report to plan any restructuring needed. Confirms budget threshold format and KPI targets with you.
You
Provide API access or admin login credentials for each tool using the secure credential form FullSpec sends. Confirm your budget threshold values and KPI targets so they can be entered into the configuration table. No technical steps are required from you.
2Build
Estimated time: Days 4 to 15
FullSpec
Restructures the Google Sheets master log and Looker Studio report to accept automated data writes. Builds and connects the Ad Data Sync Agent to both the Google Ads and Meta Ads APIs. Builds the Campaign Analysis and Alert Agent including threshold comparison logic, Slack alert formatting, and the HubSpot attribution write step. Runs internal spot checks against live campaign data throughout.

No action required during this stage. FullSpec will contact you only if an unexpected access issue arises that needs your sign-off to resolve.
3Test
Estimated time: Days 16 to 18
FullSpec
Runs both agents in a controlled test environment using sample and live campaign data. Validates that Google Sheets rows are written correctly, Slack alerts fire for anomalous campaigns, HubSpot attribution records update accurately, and the Looker Studio dashboard reflects the latest data. Edge cases such as zero-spend days and paused campaigns are tested explicitly.

Review a short test summary FullSpec sends you. Confirm that the Slack alert format and the data in the master log look correct to you. No technical review is needed, just a common-sense check that the outputs match what you expect.
4Launch
Estimated time: Days 19 to 20
FullSpec
Runs both agents in parallel alongside the manual process for five working days to validate accuracy against your team's own figures. Resolves any discrepancies, fine-tunes alert thresholds if needed, and walks your marketing manager through the exception workflow for handling Slack alerts. Confirms go-live and hands over the SOP runbook.
You
Your marketing manager continues their normal daily routine during the parallel run and flags any figures that look wrong compared to what the automation produces. Once FullSpec confirms accuracy, you give the go-ahead to switch off the manual process. Target go-live date: 4 July 2025 (aligned to the Jul 8 milestone).

03What FullSpec needs from you
FullSpec needs only access to your existing tools. No technical knowledge is required from you or your team at any point. All credential requests are sent via a secure form during the Connect stage. The table below lists exactly what is needed for each tool and when it must be ready.
Google Ads
A Google Ads developer token at standard access level, plus the Google account credentials for the MCC or account owner so FullSpec can connect the API.

A Meta Business Manager system user token with ads_read and business_management permissions granted. FullSpec provides the exact permission list.

Editor access to the existing master log spreadsheet, shared with the FullSpec service account email provided during Connect.

Admin permission to install a new app in your Slack workspace, or approval for FullSpec to generate an incoming webhook URL for the marketing channel.

One configuration decision must be confirmed before Connect closes: your budget thresholds and KPI targets for each active campaign. The agents read from a configuration table in Google Sheets, so FullSpec needs your monthly budget cap per campaign, your cost-per-click ceiling, and your target conversion rate before the build begins. You do not need to format this yourself; FullSpec sends a simple fill-in template. Without these values the Build stage cannot start.
04Your role once live
Once the automation is live, the split between your team's responsibilities and FullSpec's ongoing responsibilities is straightforward. The table below sets out exactly who owns what, and what your marketing manager no longer needs to do.

05What success looks like

Both agents run daily. The Google Sheets master log populates automatically each morning. Your marketing manager receives their first real Slack alerts for any anomalous campaigns. The Looker Studio dashboard refreshes without any manual action. HubSpot attribution records begin updating daily.
Your marketing manager does not need to open Google Ads or Meta Ads Manager to get the daily figures. At least one Slack alert fires during the week and contains the correct campaign name, metric, and recommended action.
Month 1
The parallel manual checks have ended. The team is relying fully on the automation for daily data. The weekly management meeting uses the Looker Studio dashboard directly instead of a manually assembled report. Any threshold adjustments have been made by editing the Google Sheets config table.
Zero hours spent on manual data collection or spreadsheet copying. The weekly report no longer exists as a Friday task. HubSpot attribution is current every day without any manual cross-referencing. Approximately 24 hours of marketing manager time recovered in the month.
Month 3
The automation is fully embedded in the team's routine. Budget overruns are caught the same day they occur rather than at the weekly meeting. CRM attribution data is reliable enough to inform campaign budget allocation decisions with confidence.
Approximately 78 hours saved since go-live. Measurable reduction in wasted ad spend from same-day anomaly detection.
