Launch Plan

OKR & Goal Tracking Automation

[YourCompany.com] · Operations Department · Prepared by FullSpec · [Today's Date]

This Launch Plan sets out exactly what is being built, how the build unfolds across four stages, what FullSpec needs from your team before work starts, and what your role looks like once the automation is live. FullSpec handles the entire build, test, and launch end to end. Your role is to provide tool access, confirm one key configuration decision during Connect, and review the live output after go-live. Nothing in this document requires technical knowledge.

01What you're launching

Every week or fortnight, someone in your operations team manually contacts each team lead asking for OKR progress numbers, chases anyone who has not replied, pastes the replies into a master spreadsheet, calculates progress percentages, identifies at-risk objectives, and drafts a leadership summary. This process consumes roughly 5 hours per cycle, leaves leadership working from data that is already 3 to 5 days old, and misses at-risk objectives until it is too late to course-correct in the quarter. The automation replaces the collection, analysis, and reporting loop entirely. Two agents handle everything from the scheduled outreach through to the leadership digest posted in Slack, with one human step remaining: reviewing the at-risk flags and deciding what action to take.

02How the build works

FullSpec runs the build across four named stages: Connect, Build, Test, and Launch. Each stage has a defined set of actions for the FullSpec team and a small, clearly described set of actions for your team. The total delivery window is four weeks, which reflects the moderate complexity of configuring two agents across three integrated tools. You will never need to touch the automation platform or write any configuration yourself.

Complexity level: Moderate (32 estimated build hours across two agents). Delivery window: 4 weeks from the close of Connect. The delivery clock starts at the close of Connect, not payment. Connect must be completed, including tool access granted and the OKR schema decision confirmed, before the build timer begins.
1
Connect
Business days 1 to 3
Who
Actions
FullSpec
Sends the credential and access request list. Reviews your existing Google Sheet schema and OKR structure. Confirms the RAG threshold defaults and flags any gaps before the build begins. Books the Connect close call to sign off the configuration decisions.
You
Provide Slack workspace admin access, share the current master Google Sheet, confirm the update cadence (weekly or fortnightly), and attend the 30-minute Connect close call to confirm the OKR schema and RAG thresholds.
2
Build
Business days 4 to 15
Who
Actions
FullSpec
Builds the OKR Collection Agent: configures the Slack app, sets up the structured update form, schedules the collection trigger, and wires responses to write directly to the master Google Sheet. Then builds the OKR Analysis and Reporting Agent: implements progress calculation logic, RAG status rules, Notion page template, and the Slack digest formatter. Sends a mid-build check-in update at the end of week 2.
You
Remain available for any clarifying questions on team lead names, Slack channel names, or OKR structure details that surface during the build. No active work is required from you during this stage.
3
Test
Business days 16 to 19
Who
Actions
FullSpec
Runs the full cycle end to end using a test set of key results. Verifies that RAG thresholds produce the correct flags, that non-responder reminders fire at 24 and 48 hours, that all values write correctly to Google Sheets, and that the Notion page and Slack digest render as expected. Documents any issues and resolves them before handoff.
You
Joins a 45-minute walkthrough call with FullSpec to review the test cycle output. Confirms the Slack form looks correct from a team lead's perspective, checks the leadership digest format, and signs off on the RAG flag logic. One team lead may be asked to participate in a live test submission.
4
Launch
Business day 20
Who
Actions
FullSpec
Switches the automation live for the next real OKR cycle. Delivers the SOP Runbook covering how to update team lead lists, adjust RAG thresholds, handle non-responders, and modify the OKR structure between quarters. Confirms escalation paths are documented and active monitoring is in place.
You
Informs team leads that update requests will now arrive via the new Slack form. Confirms the first live cycle date and notifies the leadership group that their digest will appear automatically in the Slack channel at the close of each cycle.

03What FullSpec needs from you

FullSpec only needs access to your existing tools. No technical knowledge is required from your team at any point. The table below lists every credential or access item needed, and when it must be in place. Everything should be ready before Connect closes so the build clock can start on time.

Tool
What we need
When
Slack
Workspace admin access to install the Slack app and configure the workflow builder. The Slack plan must support app installations (Pro or above recommended).
Before Connect closes
Google Sheets
Editor access to the existing master OKR Google Sheet, or confirmation that a new sheet can be created in the shared Google Drive folder used by the ops team.
Before Connect closes
Notion
Invite FullSpec to the Notion workspace with editor access to the OKR section or the parent page where cycle summaries should be created.
Before Connect closes
Google Workspace
Confirmation of the shared Google Calendar used to determine cycle timing, so the trigger schedule can be aligned correctly.
Before Connect closes
The one configuration decision you must confirm before Connect closes: the RAG threshold values that define when a key result is flagged as at risk (for example, below 60% progress) versus on track. These thresholds must be agreed by the ops manager and at least one member of leadership before the build begins. If thresholds differ across teams or objectives, that must also be confirmed now. Changing thresholds after the build starts will require a configuration update and may affect the delivery timeline.

04Your role once live

Once the automation is live, the day-to-day collection, analysis, and reporting loop runs without any manual input. The table below sets out what your team continues to own and what you no longer need to touch.

Role
Ongoing responsibilities
What you no longer touch
You (business owner / ops manager)
Review the leadership digest each cycle and decide on corrective actions for at-risk objectives. Update team lead lists or adjust RAG thresholds when the OKR structure changes between quarters. Notify FullSpec if a new team or tool needs to be added to the flow.
Manually messaging team leads for updates. Chasing non-responders. Copying numbers from Slack into Google Sheets. Calculating progress percentages. Drafting and posting the leadership summary. Archiving prior cycle data.
FullSpec
Monitor the automation for errors or failures. Apply any configuration updates requested by your team (threshold changes, new team leads, schedule adjustments). Provide support via support@gofullspec.com for any questions about the live system.
Not applicable. FullSpec manages the full technical layer so your team does not have to.

05What success looks like

The table below sets out realistic expectations for each phase after go-live. Use these benchmarks to assess whether the automation is performing as intended and when to flag anything to the FullSpec team.

Timeframe
What to expect
Sign of success
Week 1
The first live cycle runs automatically. Team leads receive the structured Slack form at the configured time. At least one follow-up reminder fires for any non-responders. The leadership digest appears in the Slack channel at cycle close without any manual preparation.
Leadership receives the digest in Slack before their first sync after go-live, with no manual input from the ops manager.
Month 1
Submission rates stabilise above 90% as team leads become familiar with the form format. The master Google Sheet accumulates structured, consistently formatted cycle data. RAG flags surface at-risk objectives in-cycle rather than at quarter end. The ops manager reclaims approximately 20 hours across the month.
Zero manual chasing of team leads. All key result values in Google Sheets match submitted form entries exactly. At least one at-risk objective flagged and reviewed before it was visible in a leadership meeting.
Month 3
The full quarter's OKR data is stored in structured, comparable Notion pages and Google Sheet tabs. Leadership has a complete in-quarter view of objective health for the first time. The ops manager has saved approximately 60 hours versus the manual process. The automation cost of $120 per year is well inside the payback window of 4 months.
Leadership can review any prior cycle in under 2 minutes via Notion. No at-risk objectives reached quarter-end without being flagged in-cycle. Annual savings trajectory on course for $13,000 per year.
Questions about any stage of the launch? Contact the FullSpec team at support@gofullspec.com. Include your process name (OKR & Goal Tracking) in the subject line for the fastest response.

Next step: reply to your FullSpec onboarding email to confirm you are ready to open Connect. Have your Slack admin access, Google Sheet link, and Notion invite ready before the Connect call. Once Connect closes and the four items above are confirmed, the build clock starts and your first automated OKR cycle will be live within four weeks.
