This Launch Plan gives you a clear picture of what is being built, how the build is structured, and what you need to do at each stage. FullSpec handles all of the technical work end to end, from connecting your tools to testing every scenario before anything goes live. Your role is to provide access to your existing tools and confirm a small number of business rules. Nothing in this document requires technical knowledge.
01What you're launching
You are launching a fully automated appointment and booking management system that handles every step from the moment a client submits a booking request to the post-appointment follow-up. Currently, your Operations Coordinator spends around 7 hours per week checking availability, replying to clients, logging bookings in HubSpot, chasing deposits, sending reminders manually, and following up after no-shows. The three agents being built will take over all of that routine work, leaving your team free to handle only the exceptions that genuinely need a human decision, such as refund disputes or complex reschedules.

02How the build works
The build is broken into four stages. FullSpec manages all technical work within each stage. Your involvement is focused on the Connect stage, where you provide tool access and confirm your business rules, and the Launch stage, where you approve the live system. Between those two points, your main job is to stay available for any quick questions that arise during testing. The total delivery window is 4 weeks from the close of Connect.
Complexity level: Moderate. Estimated delivery: 4 weeks (approximately 20 business days). The delivery clock starts at the close of Connect, not payment. Until Connect is closed and all tool access is confirmed, the build has not started.

FullSpec
Sends you a credential request checklist for all six tools. Reviews your existing booking flow, CRM field structure, and deposit rules. Sets up API access and validates test credentials. Confirms the automation scope and flags any configuration decisions that need your input before build begins.
You
Provide admin or API access to Calendly, Google Calendar, Gmail, HubSpot, Stripe, and Twilio. Confirm which calendar controls availability, confirm whether deposits apply to all bookings or only some, and confirm your no-show and cancellation policy. Sign off on the scope before build starts.
2Build

FullSpec
Builds the Booking Intake Agent (Calendly to Google Calendar to Gmail confirmation flow), then the CRM and Payment Agent (HubSpot logging and Stripe deposit collection), then the Reminder and Follow-Up Agent (Twilio SMS and Gmail reminders, plus no-show detection and follow-up). Each agent is tested in isolation before the next one begins.

Stay available for any quick questions, typically one or two short messages per agent. No action is required unless FullSpec flags a business rule that was not covered in Connect. You do not need to monitor the build in progress.
3Test

FullSpec
Runs end-to-end tests across all defined scenarios: standard booking confirmation, deposit collection (test mode and live), reminder delivery at 48 hours and 2 hours, cancellation handling, reschedule routing, and no-show follow-up. Validates across multiple appointment types and time zones. Documents all results and resolves any issues before handover.
You
Review a summary of test results shared by FullSpec. Submit a test booking yourself so you can see the full confirmation and reminder flow from the client's perspective. Flag anything that does not match your expected experience. Approve the build to proceed to launch.
4Launch
Business days 19 to 20
FullSpec
Switches the automation from test mode to live. Confirms all triggers are active and all tool connections are running against production credentials. Delivers the full documentation suite including the SOP, runbook, and monitoring guidance. Monitors the first live bookings for 48 hours and addresses any issues immediately.
You
Notify your team that the new booking flow is live. Direct clients to the Calendly booking link if not already done. Monitor your inbox and HubSpot for the first few live bookings to confirm the experience matches expectations. Contact FullSpec at support@gofullspec.com with any questions in the first week.

03What FullSpec needs from you
FullSpec needs only access to your existing tools. No technical knowledge is required from you or your team. Everything in the table below is something you already have; you are simply granting access so FullSpec can connect the tools together. All credentials are used solely for the purpose of building and testing the automation.

The one configuration decision you must confirm before Connect closes: which bookings require a deposit, and what the deposit amount or percentage is for each service type. The automation enforces whatever rule you set. If this is not confirmed, the Stripe deposit flow cannot be built and the CRM and Payment Agent will be delayed. If your deposit rules are still being decided, flag this to FullSpec at the start of Connect so the timeline can be adjusted.

Ensure your Calendly event types stay current as services change. Review the monthly HubSpot pipeline to confirm booking records look correct.

At least 10 bookings processed end to end with no manual intervention. No missed confirmations. Deposit collected and HubSpot updated correctly on every applicable booking.
Month 1
The full reminder sequence is running reliably at 48 hours and 2 hours before each appointment. No-show follow-up emails are triggering automatically. Your team is spending fewer than 30 minutes per week on booking admin instead of 7 hours. Any edge cases or exceptions flagged by the automation are being handled quickly by your team.
Reminder send rate at or near 100% across all confirmed bookings. No-show follow-up triggered on every missed appointment. Coordinator time on booking admin reduced by at least 80%. No CRM logging gaps.
Month 3
The automation is running without active management. Your team has confidence in the system and knows exactly which situations require their involvement. HubSpot data quality is consistently high because every booking is logged automatically. The time saved, approximately 350 hours over the year at this rate, is being redirected to higher-value work. The build cost of $6,000 is on track to be recovered within 4 months of go-live.
Zero routine booking tasks in the coordinator's weekly workload. CRM records accurate and complete across all bookings. Payback period confirmed on track. Business owner confident the system runs without daily oversight.
