Launch Plan

Customer Segmentation & List Management

[YourCompany.com] · Marketing Department · Prepared by FullSpec · [Today's Date]

This Launch Plan is your end-to-end guide to getting the Customer Segmentation & List Management automation live. It covers exactly what is being built, how FullSpec runs the four-stage build process, what your team needs to provide, and what a healthy automated system looks like at Week 1, Month 1, and Month 3. FullSpec handles every technical step of the build, configuration, and testing. Your role is to provide tool access, confirm your segment rules, and review the exception queue once the system is live.

01What you're launching

Right now, a marketing coordinator spends roughly six hours every week exporting contact records from HubSpot, pulling Typeform submissions into a spreadsheet, deduplicating by hand, building segment lists manually, uploading them to Mailchimp, and writing up a change summary in Slack. The process runs weekly before campaign sends and ad hoc after new form submissions. It is slow, error-prone, and leaves segments stale between cycles. This automation replaces eight of the nine manual steps with three purpose-built agents that merge, deduplicate, segment, sync, and report in real time, leaving only a short human review step for the small number of contacts the system cannot confidently classify.

Process
Customer Segmentation & List Management
Trigger
A contact is created or updated in HubSpot, a Typeform webhook fires, or a campaign send date is within 48 hours
Final output
Updated segment audiences in Mailchimp, synced contact records in HubSpot, and a Slack summary with a Google Sheets log row for every run
Agents being built
3 agents: Data Merge and Dedup Agent, Segmentation Rules Agent, Reporting and Notification Agent
Tools involved
HubSpot, Typeform, Segment, Mailchimp, Google Sheets, Slack
Volume
Approximately 400 contact updates per month (410 runs recorded this month)

02How the build works

FullSpec runs the build across four sequential stages: Connect, Build, Test, and Launch. Each stage has a defined set of actions for the FullSpec team and a small set of actions for you. The total estimated build effort is 38 hours of configuration and testing work, spread across a four-week window. You do not need any technical knowledge to participate. The stages below show exactly what happens and who does what at each point.

Complexity level: Moderate. Estimated delivery window: 15 to 18 business days. The delivery clock starts at the close of Connect, not payment. If access to any tool is delayed, the clock pauses until credentials are confirmed.
1
Connect
Business days 1 to 3
Who
Actions
FullSpec
Reviews the mapped process, audits HubSpot property structure and Mailchimp audience setup, confirms Typeform webhook configuration, and documents the deduplication patterns observed in your current data
You
Share API credentials or admin access for HubSpot, Mailchimp, Typeform, Segment, and Slack; confirm the Slack channel for run summaries; and provide any written notes on your current segment rules
2
Build
Business days 4 to 12
Who
Actions
FullSpec
Builds the Data Merge and Dedup Agent (HubSpot and Typeform pull, Segment deduplication, record merging), then the Segmentation Rules Agent (segment criteria encoding, Mailchimp sync, suppression logic), then the Reporting and Notification Agent (Slack post and Google Sheets log). Each agent is validated against a sample dataset before the next is started
You
Confirm the documented segment rules are complete and accurate before the Segmentation Rules Agent is configured. This is the one decision that must be signed off during the Build stage
3
Test
Business days 13 to 15
Who
Actions
FullSpec
Runs the full end-to-end flow in a staging environment using live data, tests edge cases including duplicate contacts, mid-cycle unsubscribes, and ambiguous segment assignments, and confirms Mailchimp audience counts match expected outputs before any live writes are enabled
You
Review the test Slack summary and Google Sheets log row to confirm the output looks correct; flag anything that does not match your expectations so FullSpec can adjust before go-live
4
Launch
Business days 16 to 18
Who
Actions
FullSpec
Enables live writes to Mailchimp and HubSpot, cuts over from the manual process, monitors the first three live runs for errors, and confirms segment counts are stable before handing over the operating runbook
You
Stop running the manual export and spreadsheet process; begin using the Slack summary as your primary view of segment health; review any contacts flagged for human decision in the exception queue

03What FullSpec needs from you

FullSpec needs only access to your existing tools. No technical knowledge is required from your team. The table below lists every credential needed and when to have it ready. Having all access confirmed before Connect closes keeps the delivery clock running without pause.

Tool
What we need
When
HubSpot
Private app API key with Contacts read/write and Properties read scope, or admin login to generate one
Before Connect closes
Mailchimp
API key from the Account panel and the Audience ID for each list to be synced
Before Connect closes
Typeform
Personal access token from Typeform developer settings and the Form ID for the inbound lead form
Before Connect closes
Segment
Write key and Source ID for the workspace being used for deduplication and routing
Before Connect closes
Slack
Incoming webhook URL for the channel where run summaries should be posted
Before Connect closes
Google Sheets
Editor access to the master change log sheet, or permission to create a new one in your shared drive
Before Connect closes
The one configuration decision you must confirm before Connect closes: your segment rules. The Segmentation Rules Agent cannot be configured until the criteria for each audience segment are written down and agreed. If rules exist only in someone's head or in an informal spreadsheet reference tab, FullSpec will work with you to document them during Connect. Vague or undocumented criteria are the single most common reason a build runs late.

04Your role once live

Once the automation is live, the division of responsibility between your team and FullSpec is straightforward. The system runs continuously in the background. Your team shifts from doing the work to reviewing the outputs.

Role
Ongoing responsibilities
What you no longer touch
You (business owner / marketing team)
Review the weekly Slack summary to confirm segment counts look healthy; action any contacts flagged for human review in the exception queue (estimated 5 minutes per week); update segment rules in the runbook when your business criteria change and notify FullSpec to apply them
Manual CSV exports from HubSpot; spreadsheet deduplication; manual Mailchimp uploads; suppression cross-referencing; CRM record updates; writing Slack change summaries by hand
FullSpec
Monitor the automation for errors and API failures; apply segment rule changes when requested; manage platform updates that affect any connected tool; provide support at support@gofullspec.com for any operational questions

05What success looks like

The table below sets out what to expect at each stage after go-live and what a healthy signal looks like at each point. If something does not match these expectations, contact FullSpec at support@gofullspec.com and the team will investigate the same day.

Timeframe
What to expect
Sign of success
Week 1
The automation runs on every contact change and on the daily schedule. Slack summaries arrive automatically. A small number of contacts may be flagged for human review as the system calibrates against your real data. The manual export process should stop completely.
Segment counts in Mailchimp match what you would have built manually; duplicate contact rate drops noticeably; Slack summary arrives without you doing anything
Month 1
Segment accuracy improves as suppression data accumulates and the deduplication logic processes a full month of contact changes. Weekly time on list management falls from six hours to roughly thirty minutes of exception review. The Google Sheets log provides a full audit trail for every run.
Fewer than 1% duplicate rate across your contact list; segment refresh completing in under 10 minutes per cycle; no contacts receiving sends they should be suppressed from
Month 3
The automation is fully embedded in your marketing rhythm. Segments are always current at the moment of a campaign send. The marketing coordinator's time is freed from data hygiene entirely. Estimated staff cost saving of approximately $3,500 is visible against the $4,800 build cost, putting you on track for the four-month payback.
275 hours of annual staff time saved on track; unsubscribe and bounce rates trending down due to accurate suppression; marketing team focused on campaign strategy rather than spreadsheet maintenance
Next step: share the tool credentials listed in Section 03 with the FullSpec team to open the Connect stage and start the delivery clock. Send them to support@gofullspec.com with the subject line 'Connect: Customer Segmentation & List Management' and the FullSpec team will confirm receipt and schedule the Connect session within one business day.
