Launch Plan

Competitor Monitoring Automation

[YourCompany.com] · Marketing Department · Prepared by FullSpec · [Today's Date]

This Launch Plan covers everything you need to know about how your Competitor Monitoring automation is being built, what FullSpec handles, and what your team needs to do before and after go-live. You do not need any technical knowledge to follow it. FullSpec manages the entire build, connection, testing, and launch end to end. Your role is to provide access to your existing tools, confirm one key configuration decision, and review the first few live digests once the system is running.

01What you're launching

Right now, a member of your marketing team spends four to five hours every week manually visiting competitor websites, logging into SEMrush and Ahrefs, skimming Google Alerts emails, and trying to pull all of that into a readable summary. The process runs inconsistently, surfaces intelligence days late, and depends entirely on whoever has time that week. This automation replaces the manual grind with a scheduled workflow that fires every Monday morning, pulls structured competitor data from SEMrush, Ahrefs, and Google Alerts automatically, uses an AI agent to write a formatted weekly digest, and delivers it directly to your Slack channel while logging results to Google Sheets and HubSpot. The marketing manager retains a short review step for anything the system flags as significant, keeping human judgement in the loop without the weekly data collection burden.

Process
Competitor Monitoring

Final output
A formatted weekly intelligence digest posted to Slack, appended to the Google Sheets tracker, and logged as a note in HubSpot
Agents being built
2 agents: Data Collection Agent and Intelligence Summariser Agent
Tools involved
SEMrush, Ahrefs, Google Alerts, Google Sheets, Slack, HubSpot
Volume
~5 competitors checked across 4 to 8 sources each, weekly (approximately 220 automation runs per month)

02How the build works

FullSpec builds your automation across four sequential stages: Connect, Build, Test, and Launch. Each stage has a clear output and a defined set of actions split between what the FullSpec team handles and what you or your team contributes. The total delivery window for this process is four weeks, reflecting its moderate complexity and the two-agent architecture involved. You do not need to be available full time at any stage. Your input is focused, time-boxed, and clearly listed below.

Complexity level: Moderate. Estimated delivery window: 4 business weeks. The delivery clock starts at the close of Connect, not payment. Until Connect is complete and all tool access is confirmed, the build timeline has not started.
1
Connect
Business days 1 to 5
Who
Actions
FullSpec
Send you a scoped credential checklist covering SEMrush, Ahrefs, Google Sheets, Slack, and HubSpot. Review your current competitor list and confirm the monitored source set. Set up the Google Sheets tracker template and create the dedicated Slack channel for digest delivery. Confirm API tier compatibility for SEMrush and Ahrefs and flag any subscription upgrades needed before build begins.
You
Share API keys or login access for SEMrush, Ahrefs, and HubSpot using the FullSpec secure credential form. Confirm your current competitor list (a spreadsheet or document is fine). Confirm the Slack channel name for digest delivery. Make one configuration decision: the threshold for what counts as a significant change that triggers a human review flag (details in section 03).
2
Build
Business days 6 to 15
Who
Actions
FullSpec
Build and configure the Data Collection Agent: scheduled SEMrush API calls, Ahrefs API calls, and Google Alerts RSS aggregation, with output normalised into a consistent data structure. Build and configure the Intelligence Summariser Agent: AI prompt structure, weekly digest formatting, Slack post action, Google Sheets append action, and HubSpot note logger. Connect both agents in sequence and confirm the decision branch that routes significant-change flags to the marketing manager review step.
You
No action required during this stage. FullSpec will reach out only if an unexpected API access issue arises that requires your input.
3
Test
Business days 16 to 20
Who
Actions
FullSpec
Run three full weekly cycles in test mode. Verify data accuracy from SEMrush and Ahrefs against manual spot checks for two competitors. Confirm Google Sheets rows are appended correctly, Slack posts are formatted cleanly, and HubSpot notes are logged against the right records. Refine the AI summariser prompt based on digest quality feedback.
You
Review two or three sample digests shared by FullSpec and confirm the format, tone, and level of detail match what your team needs. Give a thumbs up or written feedback within two business days of receiving each sample. Sign off on the final test cycle before launch is scheduled.
4
Launch
Business day 21
Who
Actions
FullSpec
Switch the automation from test mode to live on the confirmed Monday morning schedule. Monitor the first two live runs and confirm all outputs land correctly in Slack, Google Sheets, and HubSpot. Deliver the complete SOP and Runbook document to your team so the marketing manager knows how to update the competitor list, adjust thresholds, and handle common edge cases.
You
Review the first live digest when it arrives on Monday morning and confirm it looks correct. Notify FullSpec at support@gofullspec.com within 24 hours if anything looks off. No other action is required at launch.

03What FullSpec needs from you

FullSpec needs only access to your existing tools. No technical knowledge is required from you or your team. Everything below can be shared through the secure credential form FullSpec sends you at the start of Connect. None of these tools need to be purchased or changed for this build, though FullSpec will confirm your SEMrush and Ahrefs subscription tiers include API access before the build clock starts.

Tool
What we need
When
SEMrush
API key from your SEMrush account (Settings > API > Generate Key). Confirm your plan includes API access (Guru tier or above).
Before Connect closes
Ahrefs
API key from your Ahrefs account (Settings > API). Confirm your plan includes API access (Standard tier or above).
Before Connect closes
Google Alerts
The email address used to manage your Google Alerts, plus confirmation of the competitor search terms currently configured. FullSpec will set up the RSS feed routing.
Before Connect closes
Google Sheets
Edit access to the existing competitor tracking spreadsheet, or confirmation that FullSpec should create a new one. Share with the FullSpec service account email provided during Connect.
Before Connect closes
Slack
Admin permission to add a bot integration to your Slack workspace, plus the name of the channel where digests should be posted (or confirmation to create a new channel).
Before Connect closes
HubSpot
A HubSpot API private app token with read/write access to Notes and Company records. Instructions are provided in the credential form.
Before Connect closes
One decision you must confirm before Connect closes: the threshold that determines when a competitor change gets flagged for human review rather than flowing straight into the digest. For example, you might want the marketing manager notified any time a competitor drops a new paid ad campaign or gains more than 20 new backlinks in a week. FullSpec will propose a sensible default based on your competitor set, but you need to confirm or adjust it before the build begins, as it shapes how the Intelligence Summariser Agent routes its output.

04Your role once live

Role
Ongoing responsibilities
What you no longer touch
You (business owner / marketing team)
Review the Monday morning digest in Slack (5 to 10 minutes). Respond to any human-review flags raised by the system. Update the competitor list in Google Sheets when a new rival enters the market or an existing one is dropped. Run a brief quarterly review of the tracked competitor set to keep the source of truth current.
Manually visiting competitor websites. Logging into SEMrush or Ahrefs to copy data by hand. Skimming Google Alerts emails. Consolidating findings into a tracker. Writing and distributing the weekly summary.
FullSpec
Monitor the automation for errors and failed runs. Maintain the integrations if an API version changes or a tool updates its authentication method. Respond to any support queries at support@gofullspec.com within one business day. Provide prompt and threshold adjustments if digest quality needs tuning after launch.

05What success looks like

Timeframe
What to expect
Sign of success
Week 1
The first live digest lands in Slack on Monday morning. Data from SEMrush and Ahrefs is visible in the Google Sheets tracker. A HubSpot note is logged automatically. There may be minor formatting tweaks needed based on how the AI summariser handles your specific competitor set.
Digest arrives on schedule with no manual input from the team. Google Sheets row is populated. FullSpec confirms no errors in the first run log.
Month 1
Four consecutive weekly digests delivered without intervention. The marketing manager is spending 10 minutes reviewing the digest rather than 4 to 5 hours collecting data. Any flagged significant changes have been reviewed and acted on. The team has visibility across 5+ sources per competitor instead of 2 to 3.
Zero missed digest weeks. Marketing Coordinator reclaims approximately 18 hours of manual research time across the month. Team confirms the digest format is useful and actionable.
Month 3
The automation is running as a stable background process. Historical competitor data in Google Sheets is building into a useful trend record. The team is acting on intelligence within 24 hours of a competitor move rather than discovering it days later. Annual staff cost for this task is tracking toward $780/year versus the previous $7,800/year.
Consistent Monday delivery with 100% digest completion rate. Payback on the $2,400 build cost is on track for the 4-month target. The marketing manager reports confidence in the intelligence without personally chasing data.

Next step: FullSpec will send you the secure credential form and a short Connect call invite within one business day of this document being confirmed. That call takes around 30 minutes and is the only meeting required from your side before the build is complete. If you have questions before then, reach out to support@gofullspec.com and the team will respond within one business day.
