This document is your end-to-end guide to going live with the Org Chart and Headcount Management automation. It covers what is being built, how the four-stage delivery works, what FullSpec needs from you to get started, what your day-to-day role looks like after launch, and what good results look like over the first three months. FullSpec handles every technical step of the build, testing, and launch. Your role is to provide tool access, confirm one key decision before the build begins, and review outputs at the Test stage.

01What you're launching

Today every hire, departure, or restructure triggers a chain of manual updates across BambooHR, Gusto, a headcount spreadsheet, and Lucidchart, none of which talk to each other. Your HR Manager spends up to five hours a week cross-checking those systems, redrawing org chart boxes, and compiling leadership reports by hand. By the time a report lands in a board pack, at least one figure is usually wrong. This automation replaces that entire chain with three connected agents that fire the moment a personnel change is saved in BambooHR, keeping every downstream system accurate within three minutes and sending the right people the right notification automatically.

02How the build works

The build runs across four sequential stages: Connect, Build, Test, and Launch. FullSpec manages all technical work at every stage. Your involvement is light and focused: you provide credentials and tool access during Connect, join a short review session during Test, and confirm go-live readiness at Launch. The Build stage is broken into three agent builds run in order, covering the Headcount Sync Agent first, then the Org Chart Update Agent, then the Notification and Reporting Agent. Total estimated build effort is 32 hours of FullSpec engineering time across a four-week window.

This is a Moderate complexity build estimated at 15 to 20 business days end to end. The delivery clock starts at the close of Connect, not payment. Connect is where credentials are confirmed and the data model is agreed. Build cannot begin until that stage is complete.

03What FullSpec needs from you

Getting started requires only access to your existing tools. No technical knowledge is needed on your side. FullSpec will guide you through each credential step. The table below lists every tool connection required and when you need to have it ready. All access should be confirmed before Connect closes so the build can start without delay.

The one configuration decision you must confirm before Connect closes: What is the salary adjustment threshold above which a change must be held for human approval before it is written to Gusto? This threshold controls the approval gate built into the Headcount Sync Agent. Without a confirmed figure, FullSpec will apply a default of any salary change greater than $0, meaning every payroll change requires manual sign-off. You can adjust this threshold after go-live, but agreeing it upfront avoids a rebuild of the approval logic.

04Your role once live

Once the automation is live, the day-to-day workload for your HR team changes significantly. The table below sets out what you remain responsible for, what FullSpec continues to handle, and what you no longer need to touch at all.

05What success looks like
