Launch Plan

Support Ticket Triage & Routing

[YourCompany.com] · Customer Support Department · Prepared by FullSpec · [Today's Date]

This Launch Plan outlines the phased rollout of your automated support ticket triage and routing system. It covers what you are launching, how FullSpec builds and tests the automation, what access and decisions you need to provide, your team's role once live, and what success looks like at key milestones. FullSpec handles the entire build, integration, testing, and deployment. Your role is to provide tool access, confirm routing rules and category mappings, and monitor performance once the system is live.

01What you're launching

Your support team currently spends 9.5 hours per week manually reading incoming tickets, deciding which category they belong in, assessing urgency, and routing them to the correct queue or agent. Many tickets sit unassigned for 30+ minutes, and routing errors cause re-work. This automation reads the ticket content in seconds, extracts the issue type and urgency signals, applies consistent routing rules, and notifies the right team member instantly. Two AI agents replace the manual triage cycle: the Ticket Analyzer classifies the problem and assigns priority, and the Smart Router matches it to the best queue or agent based on availability and SLA targets. Tags, assignments, and notifications happen automatically. Your team stays in the loop to review edge cases and drift.

Tools involved
Zendesk, Slack, HubSpot, Gmail, Jira Service Management
Volume
Approximately 350 tickets per month

02How the build works

FullSpec builds your automation in four sequential stages: Connect (integrate your tools), Build (create the two agents), Test (validate accuracy and routing), and Launch (go live and monitor). Each stage has clear deliverables and approval gates. You provide tool credentials and routing requirements at the start, confirm category mappings before Build closes, and review test results before Launch begins. The entire timeline is 5 weeks of business days, with a pilot phase to validate the automation on a subset of tickets before full rollout.

Complexity: Moderate. Delivery window: 5 weeks (business days). This timeline assumes your team is available for kickoff and category mapping sessions in week 1, and for testing feedback in week 5.
1
Connect
Business days 1-5
Who
Actions
FullSpec
Meet with your support leadership to audit Zendesk configuration, Slack workspace setup, and HubSpot API access. Confirm which channels feed tickets (email, web form, Jira, etc.) and document your current category taxonomy and routing rules.
You
Provide Zendesk admin credentials, Slack workspace access (as a bot user), HubSpot API key, and a list of your current ticket categories, queues, and routing assignments. Identify 2-3 support agents who can test and give feedback on triage accuracy.
2
Build
Business days 6-20
Who
Actions
FullSpec
Develop the Ticket Analyzer agent to ingest tickets from Zendesk API, extract category and sentiment, and assign priority (low, normal, high) based on keywords and context. Build the Smart Router agent to match categorized tickets to the correct queue or agent using your routing rules and team capacity checks. Integrate both agents with Zendesk API for ticket reads and writes, and configure Slack webhook for notifications. Set up HubSpot API connection to log triage decisions to customer records.
You
Review agent logic and sample outputs as they are shared. Confirm that category mapping is correct and that your routing rules are accurately represented in the Smart Router. No changes to your live systems yet.
3
Test
Business days 21-25
Who
Actions
FullSpec
Run 50+ test tickets (sampled from your actual ticket history) through both agents. Validate category accuracy, routing correctness, and Slack message formatting. Measure first-try routing accuracy and time to assign. Collect feedback from your 2-3 test agents on usability and missing edge cases. Make refinements and re-test.
You
Review test results and QA report. Confirm that the automation meets your accuracy targets (target: 94% correct routing on first try) and that notifications are clear and timely. Sign off on test report before Launch. If issues are found, FullSpec iterates and retests.
4
Launch
Business days 26-35
Who
Actions
FullSpec
Deploy the automation to production. Initially route 50% of incoming tickets through the automation (the other 50% continue as manual triage). Monitor for errors, false classifications, and Slack notification delivery. Track metrics: category accuracy, routing success rate, time to assign, and false escalations. After 1 week, analyze results and ramp to 100% rollout. Provide your team with a runbook on how to monitor, override, or adjust routing rules. Be available to respond to issues.
You
Observe the 50% pilot phase. Do spot checks on categorization and routing. Feedback any misclassifications or routing errors to FullSpec. Once confident, approve ramping to 100%. After full launch, designate one team member (usually your Support Manager or Zendesk Admin) to monitor daily queue reports and alert FullSpec to any rules drift or new categories that need handling.

03What FullSpec needs from you

To build and integrate your automation, FullSpec needs read and write access to your existing tools. You are not required to buy new software. FullSpec will use your current Zendesk, Slack, HubSpot, and Gmail accounts. Below is a list of what access we need and when.

Tool
What we need
When
Zendesk
Admin credentials or API token with read/write permissions on tickets, custom fields, tags, and assignments. Access to your current field schema and any custom fields or tags in use.
Before Connect starts (Day 1)
Slack
Workspace admin access or ability to create a bot user with permissions to post messages to channels and direct messages. List of target channels for notifications (e.g. #support, #billing-queue, #technical-queue).
Before Connect starts (Day 1)
HubSpot
API key with read/write access to contacts and custom objects (to log triage decisions and routing outcome). Confirm any custom properties you want FullSpec to write to.
Before Connect starts (Day 1)
Gmail
Email forwarding or API access if tickets are ingested via email. Confirm email addresses that feed into your support inbox.
Before Connect starts (Day 1)
Jira Service Management
API token with read/write access to issues if you use Jira as a ticket source. Confirm Jira project key(s) and field mappings.
Before Connect starts (Day 1)
Before the Build stage closes, you must confirm and sign off on your category taxonomy and routing rules. This is the critical decision gate. If your categories or team structure change after Build begins, timelines may slip. FullSpec will document your routing rules as a lookup table in the Smart Router; you are responsible for alerting FullSpec to any new categories, queue names, or team members who need to be added.

04Your role once live

Role
Ongoing responsibilities
What you no longer touch
You (Support Manager or Zendesk Admin)
Monitor daily queue reports and ticket routing accuracy. Spot check automated categories every few days. Alert FullSpec to any new issue types that the automation should handle. Provide feedback on misclassifications so FullSpec can refine category rules. Update team members or queue names in the routing rules if your structure changes. Review edge cases or high-priority tickets that are flagged for manual review. Update the category taxonomy if new product areas or service types emerge.
Reading and categorizing every incoming ticket manually. Manually assigning tickets to queues or team members. Manually sending Slack notifications for new tickets. Spending 8-12 hours per week on triage work.
FullSpec
Monitor automation performance weekly. Measure accuracy, false routing rates, and Slack delivery. Refine category rules based on your feedback. Adjust routing logic if team availability or SLA targets change. Be available for questions and troubleshooting. Provide monthly reports on triage metrics and cost savings.
Day-to-day ticket triage or assignment. Support agent work or queue monitoring.

05What success looks like

Timeframe
What to expect
Sign of success
Week 1
Pilot phase: 50% of tickets routed automatically. Your team reads Slack notifications and checks Zendesk for accuracy. A few misclassifications are normal. FullSpec monitors error rates hourly.
No critical routing errors. Slack notifications are delivered on time. Category accuracy is above 90%. Your team feels confident enough to ramp to 100%.
Month 1
Full rollout: 100% of tickets are triaged and routed by the automation. All new tickets have a category, priority, and assigned queue within 2 minutes. Team members see instant Slack alerts. Triage labor drops to under 1 hour per week (only edge cases and overrides).
Tickets reach the right agent 94% of the time on first try (vs. 62% manual). Average time from ticket arrival to assignment is under 1 minute (vs. 18 minutes). Support team is no longer bottlenecked by triage.
Month 3
Full ramp and optimization: FullSpec has refined category rules based on your feedback. New team members are onboarded and understand how the automation works. You are seeing the full ROI in hours saved and faster response times. Customer satisfaction metrics are rising because tickets are reaching the right person faster.
9.5 hours per week of support labor is freed up for solving tickets instead of triaging. Annual cost savings of $24,700 is on track. Routing accuracy remains above 94%. Your team is using the automation confidently and only escalating true edge cases.

06Next step

Schedule a kickoff meeting with your support leadership, Zendesk admin, and the FullSpec team. Bring your current routing rules, category list, and any documentation on how tickets are assigned today. FullSpec will walk through the Connect stage and confirm all tool access. Once credentials are in place and questions are answered, the Build stage will begin on the agreed start date. Contact FullSpec at support@gofullspec.com to confirm your launch date and any final questions.
