Launch Plan

FAQ & First Response Automation

[YourCompany.com] · Customer Support Department · Prepared by FullSpec · [Today's Date]

This Launch Plan gives you a clear picture of what is being built, how the build unfolds, and what you need to do at each stage. FullSpec handles every technical step: configuration, testing, and go-live. Your involvement is limited to sharing tool access and confirming a small number of decisions before the build clock starts. By the time this plan closes, your support inbox will be classifying, responding to, and logging tickets automatically, around the clock.

01What you're launching

Right now your support team opens the Zendesk inbox to find dozens of tickets asking the same handful of questions. Each one gets a manual read, a copy-paste from a Notion help doc, a hand-typed reply, a round of tagging and routing in Zendesk, a HubSpot log entry, and a Slack message if the issue is urgent. That sequence burns roughly 9 hours every week and costs around $17,000 per year in agent time, all before a single genuine escalation is touched. This automation replaces eight of the nine manual steps with three AI agents that classify every inbound ticket, draft and send accurate FAQ replies in under two minutes, log every interaction to HubSpot automatically, and alert the team instantly when a ticket needs a human. The one step that stays human is the review of tickets the Classification Agent is not confident about, which are held in a dedicated Zendesk queue rather than auto-replied.

02How the build works

The build is broken into four stages: Connect, Build, Test, and Launch. FullSpec runs every stage end to end. You will be asked to take a small number of actions at specific moments, mostly sharing credentials and confirming one configuration decision. The stages run in sequence, and no build work begins until Connect closes with all access confirmed. The full delivery window is four weeks from the close of Connect.

Complexity level: Moderate. Estimated delivery window: 4 weeks in business days (approximately 20 business days). The delivery clock starts at the close of Connect, not payment. Build work cannot begin until all tool credentials and the confidence threshold decision are confirmed.
1
Connect
Business days 1 to 3
Who
Actions
FullSpec
Send credential request list for Zendesk, Notion, HubSpot, Slack, and Gmail. Review Notion knowledge base structure and identify any content gaps that would prevent the drafting agent from answering FAQ categories. Confirm the automation architecture and agree the confidence threshold range with you.
You
Share API credentials or grant integration access for each tool (see Section 03). Review the list of current FAQ categories and confirm which ticket types must never receive an automated reply. Agree the initial confidence threshold for auto-send.
2
Build
Business days 4 to 15
Who
Actions
FullSpec
Build and tune the Ticket Classification Agent against a sample of 100 historical tickets, targeting over 90% category accuracy. Build the First Response Drafting Agent, wire it to the Notion knowledge base, and configure Zendesk send and tagging actions. Connect HubSpot logging and the Slack escalation alert via the Escalation and Logging Agent. Confirm Slack channel and mention format with your team lead.
You
Be available to answer questions about specific ticket categories or edge cases that arise during agent training. Confirm the Slack channel name and the team members who should be tagged for urgent escalations.
3
Test
Business days 16 to 18
Who
Actions
FullSpec
Run the full automation alongside the manual process for a parallel period, comparing automated outputs against what agents would have sent. Test classification accuracy, reply quality across all FAQ categories, HubSpot contact matching, and Slack alert formatting. Fix any edge cases before go-live. Deliver a summary of test results for your review.
You
Review a sample of automated replies and flag any that do not meet your tone or accuracy standard. Confirm the HubSpot log format looks correct on a few customer records. Give go-ahead to proceed to Launch once satisfied.
4
Launch
Business days 19 to 20
Who
Actions
FullSpec
Switch the automation live on the production Zendesk inbox. Monitor the first 24 hours of live ticket traffic and confirm all three agents are firing correctly. Deliver the SOP and Runbook so your team knows how to update Notion content, adjust the confidence threshold, and handle flagged tickets.
You
Notify your support team that the automation is live and share the Runbook. Keep an eye on the Zendesk flagged queue for the first few days and flag anything unexpected to FullSpec via support@gofullspec.com.

03What FullSpec needs from you

FullSpec only needs access to your existing tools. No technical knowledge is required from you or your team. Everything below is either an API key, an admin invite, or a permissions grant inside a tool you already use. All access should be ready before Connect closes so the build clock is not delayed.

Tool
What we need
When
Zendesk
Admin-level API token and subdomain. Required to configure the inbox webhook trigger, ticket tagging, routing rules, and the flagged review queue.
Before Connect closes
Notion
Integration token with read access to the FAQ knowledge base workspace. Required so the drafting agent can query and retrieve help article content.
Before Connect closes
HubSpot
Private app access token with Contacts (read/write) and Timeline Events (write) scopes. Required to log ticket interactions against customer records.
Before Connect closes
Slack
Bot token with chat:write and channels:join permissions, plus confirmation of the escalation channel name. Required to post structured urgent-ticket alerts.
Before Connect closes
Gmail
OAuth connection or app password for the support Gmail account. Required as the fallback send channel when Zendesk send is not appropriate.
Before Connect closes
Before Connect closes, you must confirm the confidence threshold for auto-send. This is the single most important configuration decision in the build. A threshold that is too low means the agent sends inaccurate replies; too high, and too many tickets land in the manual review queue, reducing the time savings. FullSpec will recommend a starting threshold based on your ticket sample, but you need to approve it. You can adjust the threshold at any time after launch using the guidance in the SOP.

04Your role once live

Role
Ongoing responsibilities
What you no longer touch
You (business owner / support team)
Review the Zendesk flagged queue for low-confidence tickets and reply to those manually. Keep the Notion knowledge base up to date as policies or FAQs change. Adjust the confidence threshold via the SOP if auto-resolution rates drift. Monitor the weekly summary metrics (auto-resolution rate, first-response time, HubSpot log completion).
Reading and classifying every inbound ticket. Searching Notion for FAQ answers. Drafting and sending repetitive first replies. Manually tagging and routing tickets. Logging every interaction in HubSpot. Sending Slack alerts for urgent tickets.
FullSpec
Monitor automation health and alert you proactively if any agent fails or a tool connection drops. Apply fixes and updates as needed. Respond to support queries at support@gofullspec.com. Provide guidance if ticket categories or knowledge base structure changes significantly.
Not applicable. FullSpec manages the technical layer so your team never needs to touch the underlying automation.

05What success looks like

Timeframe
What to expect
Sign of success
Week 1
The automation is live and processing real tickets. A portion of FAQ tickets receive auto-replies within 2 minutes. Some tickets will still land in the flagged queue while the confidence threshold settles in. The team is reviewing the flagged queue daily and building familiarity with the new flow.
Auto-replies are sending without errors, HubSpot logs are appearing on customer records, and Slack escalation alerts are firing for urgent tickets. No customer complaints about incorrect auto-replies.
Month 1
The auto-resolution rate is approaching the target of ~65% of ticket volume. First-response times on FAQ tickets are consistently under 2 minutes. The manual review queue is stable and manageable. HubSpot log completion is at or near 100% for all automated tickets.
Your team is spending noticeably less time on repetitive replies. The support queue feels lighter. CSAT scores are stable or improving. The 9 hours per week of manual handling time is visibly reduced.
Month 3
The build cost of $4,200 is on track to be recovered within the 3-month payback window, based on $17,000 per year in annual staff cost savings. The Notion knowledge base is updated and healthy. Any edge cases surfaced in Month 1 are resolved. The team is confident adjusting the confidence threshold independently using the SOP.
~113 hours of agent time recovered to date. Auto-resolution rate stable at ~65%. First-response time under 2 minutes for the majority of tickets. The automation is running without FullSpec needing to intervene regularly.

Next step: share your tool credentials using the list in Section 03 and book your Connect session with the FullSpec team. Once Connect closes with all access confirmed, the 4-week build clock starts and FullSpec gets to work. Questions before then can go to support@gofullspec.com.
